What Is Alvarez & Marsal in 2026: Who Wound Up Lehman

Alvarez & Marsal is the turnaround firm chosen to wind down Lehman Brothers. Thirteen practices, 94 offices, and three different headcounts on its own pages.

In short
  • A&M describes itself as a firm of trusted advisors and interim leaders, selling advisory, business performance improvement and turnaround management on six continents.
  • Its own pages give three different sizes in thirteen months: 12,000 plus employees on its about page, 10,000 plus and then 11,000 plus on two job postings, and roughly 9,500 on its private equity affiliate's site.
  • The firm sells thirteen named practices. Tax carried 41 of the 89 campus roles open on 29 September 2026, and restructuring carried two.
  • Its footer states that A&M employs CPAs and is not a licensed CPA firm, which is the legal line that keeps audit out of the building.
  • It never uses the words case interview. Its careers FAQ names a case study, a business plan or a technical assessment, and says the role decides which one you get.

Alvarez & Marsal is a turnaround and advisory firm, founded in New York in 1983, that was chosen to lead the wind-down of Lehman Brothers. It sells thirteen practices across six continents, and it does not audit anybody. Every figure below comes from something A&M publishes about itself, with the date it was read. Sources checked 6 October 2026.

Two things make the firm hard to describe from the outside. Its own pages disagree about how big it is. And the word consulting covers a smaller share of its revenue than the word tax does, judging by what it was hiring for.

What Alvarez & Marsal says it is, in its own words

The firm's about page carries the only full self-description we could reach. The live path answers 403 to every route we have, so the text below comes from the capture taken on 4 November 2025.

Two phrases in it do real work. The firm calls its people "trusted advisors and interim leaders known for providing practical solutions to the unique problems of companies, investors and government entities". Interim leaders is the unusual half. A strategy firm sends you a recommendation. A&M says it will also send someone to run the thing while the recommendation is carried out.

The second phrase is the service list: "advisory, business performance improvement and turnaround management services across six continents". Three products, and turnaround management is the one that gives the firm its character. The careers FAQ calls it "a restructuring heritage of over 40 years".

The firm's mantra, printed on the same page, is three words: Leadership. Action. Results. Underneath it sits the operating claim, that the firm mobilizes talent, acts quickly and implements solutions. On the expertise page the self-description is shorter still: "Lean, fast-paced and entrepreneurial."

None of those sentences contains the word strategy. That is worth noticing before an interview, and worth noticing if you are deciding whether this firm does the work you want to do.

Reading about a consulting firm is not preparing for a consulting firm.

Take the readiness check

The size figures A&M publishes, and why three of them disagree

A&M is privately held, so nobody files its numbers. What exists is what the firm chooses to print, and it prints different things in different places.

Where it appears Headcount Offices Countries Date read
About page capture 12,000+ 94 43 4 November 2025
Performance improvement posting 10,000+ not stated 40+ 29 September 2026
London tax posting 11,000+ not stated 40+ 29 September 2026
Private equity affiliate's site ~9,500 80+ 33 6 October 2026

Four figures, a spread of about 2,500 people, and no measurement date on any of them. The two job postings sit seven weeks apart on the same job board and differ by a thousand. The affiliate's figure counts "operating executives and functional experts", which may be a subset rather than the whole firm.

So the honest answer to how big A&M is runs like this. Somewhere between nine and twelve thousand people, in forty-odd countries, with office counts between 80 and 94 depending on which page you believe. Anyone quoting one of those numbers as a fact is quoting a page, and the page is undated.

The transaction advisory practice publishes its own slice, which is the one figure with a clear boundary. Its due diligence posting says the practice "includes over 1,000 professionals in over 40 offices".

The thirteen practices Alvarez & Marsal names

The expertise navigation is the firm's own answer to what it sells. Counted on 6 October 2026 it holds thirteen entries. Several carry a one-line promise written by the practice itself.

Practice What A&M says it does
Restructuring & Turnaround Stabilizes financial and operational performance by addressing problems head-on
Corporate Performance Improvement Drives results with practical approaches rather than theoretical ones
Private Equity Services Maximizes transaction value and avoids post-transaction surprises
Tax Implements tax strategy as well as advising on it
Global Valuation Services Complex valuation and modeling across asset classes
Disputes and Investigations No published one-line description
Regulatory & Risk Advisory Executes strategy while minimizing risk and navigating regulation
Digital Uses technology to cut cost and improve operational efficiency
Corporate Finance Works for founders, financial investors and large corporations
Corporate Transactions An end-to-end mergers and acquisitions service
A&M INFRA Power, oil and gas, transportation and real estate
Environmental, Technical and Sustainability Services No published one-line description
A&M Crypto Advisory Advisory led by people with operating experience in the industry

Read the list as a shape. Restructuring, valuation, disputes, tax and transactions are all balance-sheet trades. Performance improvement and digital are operating trades. Nothing on the list is market entry, competitive positioning or growth strategy as a standalone product.

The hiring mix on one day said the same thing more bluntly. Of 89 campus roles open on 29 September 2026, tax carried 41 and restructuring carried two. Performance improvement carried 21, transaction advisory 10, disputes six, valuations four.

Who Alvarez & Marsal serves, counted off four public indexes

The about page capture carries the firm's own client count, stated as a share of named public indexes. These are claims about work already done, over an unstated period.

Index Companies A&M says it has served
Fortune Global 500 268
S&P 500 237
Fortune 100 70
FTSE 100 60
Global Systemically Important Banks 27 of 29
PEI 300 214

The bank line is the striking one. Twenty-seven of the twenty-nine institutions that global regulators designate as systemically important, which is a list published annually by the Financial Stability Board. A firm with that penetration into bank balance sheets is being hired for distress, regulation and valuation rather than for marketing.

Alongside the counts, the same page names eight client types: corporations, private equity investors, distressed borrowers and lenders, law firms, fiduciaries, government agencies, foundations, and non-profits.

Law firms and fiduciaries are the two that would not appear on a strategy firm's list. Both are signals of court-supervised work, where an adviser reports to a trustee or an examiner instead of to a chief executive.

At the bottom of every page on alvarezandmarsal.com sits one sentence that explains more about the firm's shape than its mission statement does. It reads: "Note: Alvarez & Marsal employs CPAs, but is not a licensed CPA firm."

Unpacked, that sentence says three things. A&M hires certified public accountants. It does accounting-adjacent work, which is why it needs them. And it holds no license to issue an audit opinion, which means it never signs off on a company's financial statements.

That matters commercially. An auditor who also sells advisory work to the same client runs into independence rules. A firm that audits nobody has no independence conflict to manage, so it can take restructuring work, due diligence work and expert witness work on the same transaction without a licensing question.

It also explains why A&M sits beside the large accounting networks on a deal rather than inside them. If you are weighing this firm against one of the Big Four practices, that license is the structural difference, and it survives every reorganization either side runs.

Forty years of Alvarez & Marsal, in its own five eras

The firm publishes its own timeline, grouped into eras rather than single years. These are its groupings and its wording, read from the November 2025 capture.

Era What the firm says happened
1983 to 2001 Founded in New York as a restructuring boutique by Tony Alvarez II and Bryan Marsal. In 1999 it decided to grow from boutique into a national US restructuring firm. In 2001 it launched a turnaround and restructuring practice in Europe.
2002 to 2005 Restructuring reach expanded across major US cities and into Canada. The Sarbanes-Oxley Act spurred entry into performance improvement and business advisory. By 2005 dedicated Transaction Advisory and Private Equity Services had launched.
2008 to 2012 Lehman Brothers filed for bankruptcy in 2008 and A&M was chosen to lead the global wind-down. In 2012 Lehman emerged and began repaying creditors. A Financial Industry Advisory practice was established.
2020 to 2023 Global reach expanded. The Southeast Asia and Australia business unit launched in 2022. The first Global Capability Centre was established in India in 2023.
Today Six regions: Europe and Middle East, India, Latin America, North America, North Asia, and Southeast Asia and Australia.

One line in that table is a piece of legislation creating a consulting market. Sarbanes-Oxley, passed in 2002 after the Enron and WorldCom failures, forced listed US companies to document and test their internal controls. A&M says that is what pushed it out of pure restructuring and into performance improvement. Compliance work paid for the second practice.

The grouping itself tells you something. Three of the five eras are about restructuring, insolvency or the financial industry. The firm's own account of itself is an account of distress work that kept finding adjacent markets, which is the opposite of a strategy house adding an implementation arm.

The locations page carries the current shape, and it is organized by region rather than by practice. That ordering matters for applications, because the entry title and the exercise both travel with the region as much as with the practice.

The Lehman wind-down, and what that work actually is

The firm's timeline gives 2008 two sentences: Lehman files, and A&M is chosen to lead the global wind-down. Then 2012: Lehman emerges from the largest bankruptcy in US history and begins to repay creditors.

Four years, and the job was not advice. A wind-down of that size means running a dead institution as a going concern long enough to sell what can be sold and pay what can be paid. Bryan Marsal, one of the two founders, served as the chief executive of the bankrupt entity. That is the interim leader claim, carried out on the largest possible case.

It is also the clearest illustration of what a turnaround engagement asks that a strategy engagement does not.

  1. Cash before profit. Profit is an accounting outcome measured over a period. Cash is what runs out on a Tuesday. The first question in distress is how many weeks of liquidity remain.
  2. Time to impact, stated. Every lever carries roughly when it lands. A headcount action and a supplier renegotiation both save money, and they land months apart.
  3. Who has to agree. Lenders, shareholders and management face different downside. A plan that skips the question of who signs it stops at analysis.
  4. The number that decides. Name the one figure that would change the recommendation if it moved, then say how you would get it.

Those four are the reason an A&M conversation ends with a sequence instead of a position. A strategy case closes on enter this market or buy this asset. A restructuring case closes on what stops the bleeding this month.

Are you ready to get an offer at a consulting firm?

The private equity arm that shares the name

A&M also sits next to a private equity firm with the same name, which is unusual enough to be worth stating plainly. A&M Capital describes itself as "a multi-strategy private equity investment firm with over $6.5 billion in assets under management across 4 investment strategies".

The four strategies it names are A&M Capital Partners, A&M Capital Europe, A&M Capital Strategic Investments and A&M Capital Secondaries. It is headquartered in Greenwich, Connecticut, with offices in Manhattan Beach and London.

On the relationship, its own wording is careful. It describes "our strategic association with Alvarez & Marsal Consulting", and says the association gives it access to the operating executives and the global corporate relationships of the consulting firm. Association is a looser word than ownership, and the site does not say who owns what.

What the arrangement means in practice is that an operating adviser and a buyout fund carry the same brand. For a candidate, that is one more thing to read carefully off the posting. A role at the fund and a role at the consulting firm are different jobs with a shared name.

What Alvarez & Marsal publishes about its interviews

This is where the old version of this page began, and the material survives because it is the only published account of the firm's own process. A&M has no interview page. It has a careers FAQ, and that FAQ never uses the words case interview.

What the firm names What it says about it
The conversation Uses behavioral-based techniques
The number of interviews Varies, depending on the role
A written exercise A case study, a business plan, or a technical assessment
Who tells you which The Talent team, during your initial conversation
Your resume Put a customized summary at the top, saying why this role

Read the third row twice. Those three exercises are alternatives joined by "or", and you face one of them. A business plan and a technical assessment sit outside the case genre altogether. Generic case frameworks cover at most one of the three.

Row four is the row to act on. The firm names its own authority on format, and that authority is a person you will speak to. Ask on that call: which of the three, how long, live or sent to me, and what am I allowed to use.

The behavioral half is described more precisely than the case half. The FAQ says the firm is eager to hear about previous projects you have "participated in, led, or initiated". Those three verbs are a ladder. Initiated is the strongest, because it is the only one showing you saw a problem before anyone assigned it.

The entry title changes with the practice

A single graduate title is the easiest thing to assume about this firm. Checked against its own pages on one day, the assumption falls apart.

Practice or region Title published by A&M
Restructuring & Turnaround, US and Nordics Analyst
Global Transaction Advisory Analyst
Private Equity Performance Improvement, Paris Analyst
Valuation Services, New York Associate
Corporate Performance Improvement, Dallas Associate
Global Transaction Tax, Australia, Management Consulting Associate
Southeast Asia performance improvement "Graduate hires", no rung named
MBA hires Manager

That last row deserves two readings. The advanced degrees page says Manager roles suit MBA students, and that Associate roles are entry level for undergraduates or select master's students. So at A&M, Associate can sit below an MBA hire.

The posting also decides what gets tested. On 28 September 2026 the firm published two Analyst roles in Stockholm with an August 2027 start. The restructuring posting asked for exposure to "constructing fully integrated three-statement financial models". The due diligence posting listed no modeling requirement at all, asking instead for "an analytical mindset and an aptitude for numbers".

Same title, same office, same week, two different preparations. The landing page we keep for the A&M Associate seat covers that track specifically.

A liquidity case, worked out loud

Five moves on a distressed manufacturer, with the arithmetic carried through. No calculator, because none is mentioned anywhere and you should assume you have paper.

  1. Play back the objective in cash terms. "A components maker has breached a covenant and the lender wants a plan in two weeks. I want to answer how many weeks of cash the business has today, and which levers extend that. Is that the right goal?"
  2. Ask the two questions that change everything. Is the business loss making at the operating level, or profitable and starved of working capital? And is the covenant a liquidity test or a leverage test? The plan differs in each case.
  3. Size the runway. Revenue is $180m a year, so about $15m a month. Gross margin is 22%, fixed cost is $3.6m a month, so monthly operating cash is roughly $3.3m minus $3.6m, a burn of about $0.3m. Cash on hand is $4m. On operations alone that is more than a year, so the operating line is not the problem.
  4. Find the real hole. Receivables run at 75 days and payables at 30. On $15m a month, cutting collection to 50 days releases about 25 days of sales, or roughly $12.5m of one-time cash. That is three times the current balance, and it dwarfs the operating burn.
  5. Recommend, first sentence, with the risk attached. "Fix working capital first. Moving receivables from 75 to 50 days releases about $12.5m, against an operating burn near $0.3m a month, so the covenant breach is a collections problem. The risk is that slow payers are the largest customers, so I would age the receivables by customer before promising the lender a date."

Four of those moves use arithmetic you can do on paper. Move five is the one that gets squeezed when the clock runs down, and it is the one that carries the answer.

How we score the arithmetic, dimension by dimension

A&M publishes no marking scheme, and neither does any firm of its size. What follows is ours. These are the dimensions our own grader measures on case math, and the weight each carries out of a hundred.

Case math, weighted
  • Answer40
  • Working25
  • Interpretation20
  • Units15
StructuringCoverage 45 · Separation 25 · Depth 20 · Concision 10
Idea generationBreadth 30 · Buckets 30 · Specificity 20 · Prioritisation 20
Market sizingScope 25 · Assumption chain 30 · Arithmetic 25 · Sanity check 20
ExhibitsObservation 25 · Implication 25 · So what 30 · Next test 20
SynthesisAnswer first 35 · Evidence 25 · Risk 20 · Next step 20

Look at the split. The answer takes 40, and the other 60 sits in working shown, units carried, and meaning stated. That matches a restructuring conversation. A cash forecast that is directionally right and fully legible is worth more to a lender than a precise number nobody can audit.

Interpretation carries 20, and on a liquidity case it is the easiest of the four to leave unsaid. Saying "$12.5m" is a result. Saying "$12.5m, which is three times the current cash balance, so the covenant is fixable without new money" is an answer. The second sentence costs three seconds.

Units carry 15, and in distressed work the unit is usually a period. Weeks of runway, days of receivables, months to impact. Say which one you are in every time you state a figure. The math drill and the structuring drill are open without an account, and the weights behind them are set out on how an answer is assessed.

What A&M will not tell you about itself

Every A&M careers page, the expertise navigation, the locations page, the affiliate site and a run of live postings were read for this page. Here is what none of them answers, so you can stop hunting.

  • Revenue, profit or ownership. The firm is private and files nothing public. No page states who owns the consulting business, and the affiliate's word for their link is "association".
  • A dated headcount. Four different figures exist across its own properties and none carries a measurement date.
  • How many interviews. The FAQ says only that the number varies by role. No page gives a figure, for any practice, at any level.
  • Which of the three exercises you get. The trigger is "depending on the role", and nothing maps roles to exercises.
  • What a case study contains. No length, no format, no delivery method, no sample.
  • Whether an online assessment exists. No A&M page names a testing vendor, a format or a duration. The silence establishes only that we cannot say.
  • Any pay figure. None of the postings read carried a salary band, and no page we read gives Alvarez & Marsal compensation under that name or any other. The UK tax track publishes academic minimums and a closing date of 31 December 2026, and is the only track that publishes either.
  • Intern conversion rates. An Alvarez & Marsal internship gets a page of its own, which describes length, timing and pay and then stops short of saying how many interns are made offers.
  • Whether it is a good place to work. Is Alvarez & Marsal a good company is the question its own pages never take up, and the properties that answer it are review aggregators this site does not cite.

One safety note the firm publishes itself, on its careers page. A&M warns that scams run interviews and job offers under its name, and says it will never ask for personal information outside its official application site. Any invitation from a free email domain deserves a check against the real job board.

If you want practice against the parts that do not vary between firms, the timed drills sit on the practice page.

What changed on this A&M page

6 October 2026. The page was widened. It was published on 24 September 2026 as an interview guide, and rewritten on 29 September 2026 against the firm's own careers pages. Search Console then showed eleven impressions over seventeen days at position 8.4, with no query disclosed, against a brand query measured at 18,100 searches a month. A guide to one interview cannot answer a reader who typed the firm's name, so the firm is now the subject and the interview is one part of it.

Six sections are new and carry sources read on 6 October 2026: the self-description, the size figures and their disagreement, the thirteen practices, the client counts, the CPA line, the timeline and the private equity affiliate. The interview material, the entry title table and the worked liquidity case are unchanged from the 29 September version, apart from trimming.

The old URL was /blog/firms/what-is-alvarez-and-marsal and now redirects here.

29 September 2026. The version published on 24 September 2026 carried no sources and had never been checked against A&M's own pages. It said A&M opens its graduate track at Associate, which holds in three practices and fails in three others where the published title is Analyst. It also implied one scored case format, when the FAQ names three possible exercises and maps none of them to a role. Both claims were removed and eight A&M sources were added.

How this guide was made

  • Written against a published editorial process, not from memory. Every claim about a firm's process is either linked to that firm's own page or absent. We say what we could not verify rather than filling the gap.
  • Each page carries a dated source ledger, below. When a firm changes a programme or a deadline, the date tells you how far to trust what you just read.

We look for first-hand candidate accounts for every firm guide. Where we found none we could source, the page says so and carries the firm's own words instead. Nothing here is dressed up as testimony, and if your own experience contradicts what you read, tell us and we will correct it and date the change.
